A practical, opinionated guide to embedding AI into the software development lifecycle


The uncomfortable truth about "AI transformation"

Every company wants to leverage AI. Very few actually are.

Walk into most engineering organizations today and you will find the same pattern: a steering committee, a slide deck, a proof-of-concept that nobody uses. Meanwhile, at the same company, individual developers have quietly rewired their personal workflows around AI and are shipping 5-10 times faster than they did a year ago.

That gap — between the organization that talks about AI and the developers who use it — is the real problem. Closing it is not a matter of tooling budgets. It is a matter of process, discipline, and leadership willingness to let go of rituals that no longer serve the work.

This is the playbook I use. It is opinionated on purpose. If you want a vendor-neutral survey of the space, this is not it.


Principle zero: fix the process before you buy the tools

AI amplifies whatever system you already have. If your system is slow, bureaucratic, and interruption-heavy, AI will make it slow, bureaucratic, interruption-heavy, and expensive.

Go lean. Prefer compounding work over cramped work. A team that can hold a thought for four weeks will outperform a team that context-switches every two days, regardless of how many copilots you license.

This is where I part ways with the orthodoxy: Scrum, as practiced in most organizations, is actively hostile to AI-native development. Fixed sprint boundaries lock up capacity, ceremonies fragment deep work, and the ritual of re-estimating the same tickets every two weeks produces exactly the kind of low-signal churn that AI cannot rescue you from. The honest truth is that when an AI agent can complete a well-specified task in minutes, a two-week sprint stops being a planning horizon and starts being a holding pen.

Replace sprint theater with a continuous-flow, Kanban-style system. Plan in outcomes, not in ticket counts. Let the cycle time of the work itself set the rhythm. If a refinement session takes two minutes because the specification is clear, celebrate that — do not pad it out to fill a calendar slot.


The five stages where AI actually earns its keep

Product discovery is outside the scope of this playbook. It matters enormously, but it is a different discipline. What follows is the delivery lifecycle — from the moment a validated problem enters engineering to the moment the solution is running in production.

1. Requirements: write specifications, not tickets

A ticket is an instruction. A specification is a contract.

This distinction is everything. The single highest-leverage change you can make in an AI-augmented organization is to treat the requirement artifact as a specification — precise enough that a capable agent, or a capable human, can execute against it without a meeting. This is what the industry now calls spec-driven development, and it is not optional if you want AI to do real work.

The specification is drafted by product, but it is not finished there. It enters engineering as a first draft and is elaborated collaboratively — the domain constraints, the edge cases, the acceptance criteria, the non-functional expectations. Product owns the what. Engineering owns the how it will actually behave. Both own the document.

2. Refinement: the spec is the deliverable

The output of a refinement session is not "shared understanding." Shared understanding is a byproduct. The output is a reviewed, reviewable specification — concrete enough that an engineer or an agent can begin work the moment the session ends.

If your refinement meetings end with people saying "I think we all get it now," you are doing it wrong. They should end with a merged document.

3. Development: the spec is the input to the agent

Once the specification is solid, it becomes the primary input to the coding agent — not a supplement to it, not a suggestion, the input. The agent generates, the developer reviews, challenges, and refines. Pair programming returns, except one of the pair is tireless and has read every relevant file in the repository.

Two guardrails are non-negotiable:

  • AI-aware checks inside the project. Linters, type systems, architectural fitness functions, and test suites that assume code may have been written by an agent and verify accordingly. Style is cheap; correctness is the job.
  • AI-aware checks inside the pipeline. Automated review gates that catch the specific failure modes of generated code — hallucinated APIs, subtle concurrency bugs, insecure defaults, dependency drift. These belong in CI, not in a human reviewer's head.

The developer's role shifts, but it does not shrink. It becomes more architectural, more adversarial toward the output, and significantly more productive.

4. Quality assurance: automate or retire

Manual regression testing in an AI-augmented organization is a tell. It signals that the team is still treating QA as a phase rather than a property of the codebase.

The target state is clear:

  • Comprehensive unit coverage, generated and maintained in collaboration with an agent.
  • End-to-end tests that exercise real user journeys, kept fast and kept honest.
  • No manual regression passes. Exploratory testing, yes — that is a human skill and remains valuable. Scripted manual click-throughs, no.

The QA engineer's job is not to click buttons. It is to work with the AI to continuously strengthen the test codebase, close coverage gaps, and raise the bar on what "done" means. This is a more senior role than traditional QA, not a less senior one.

5. Delivery and monitoring: pair with the agent in production

Shipping code is only half the job. The half that gets skipped is observability.

In a mature AI-augmented organization, deployment is fully scripted, rollback is a button, and the observability stack — logs, metrics, traces, user-facing telemetry — is rich enough that an agent can meaningfully participate in incident response. Alerts are triaged in pairs: a human on call, an AI that has already pulled the relevant dashboards, correlated the last three deploys, and drafted a hypothesis by the time the human opens the laptop.

This is not science fiction. It is a weekend of integration work for a team that already has decent telemetry.


What leadership actually has to do

The technology is the easy part. The hard part is the organizational will to:

  1. Retire rituals that no longer pay for themselves. If a ceremony was designed for a world of slow feedback loops, it probably does not belong in a world of fast ones.
  2. Invest in specifications as a first-class artifact. This means writing standards, templates, review practices, and tooling. A specification culture does not emerge by accident.
  3. Upgrade the definition of "senior." In an AI-augmented team, seniority is measured by the quality of the judgment applied to generated work, not the volume of code typed. Promotion criteria need to catch up.
  4. Protect deep work. Agents accelerate the execution of focused work and do nothing for fragmented work. Calendars are a leadership responsibility.

The bottom line

AI transformation is not a program. It is a sequence of small, concrete changes to how specifications are written, how work flows, how code is reviewed, how tests are maintained, and how production is observed. Every stage of the lifecycle is touched. None of them is touched by buying a license.

Organizations that understand this will compound. The ones still debating whether it makes sense will, in eighteen months, be competing against teams that ship what used to be a quarter's worth of work in a fortnight.

The playbook is not complicated. The discipline to execute it is where the leadership shows.
